Importance of Project Management in Business

Project Management is one of the key factors to unlock and accelerate your business, allowing you to target the aspects of business ownership you need to succeed. As an Entrepreneur, your work goes far beyond just strategic planning. To succeed in the industry, you need the business savvy to market yourself and business effectively, network with vendors, manage the vertebrae of your business and create a more money-spinning business.
Project management and the growth of business have always remained interlinked. There is a deep connection between the two where the former directly impacts the success graph of the latter. Though it has been known that a company’s project management framework highly affects its growth; a wider understanding on the same has been established only in recent years. Let’s get a better insight of what exactly project management means and the importance it holds in predicting the success or failure of any organization.

Project Lifecycle

A project or an initiative is defined as “A temporary endeavor undertaken to create a unique product or service.” To complete it, a set of processes involving a team of personnel from different backgrounds are required. This is where project management comes into the scenario. The processes involved in planning, managing, and organizing everything so as to carry out smooth operations for achieving the project goal encompass what it is known as project management. There are a number of phases involved in managing a project through the entire lifecycle of a project such as;

Initiation:

This is the starting phase of the project where the project goal is defined at a much broader level. This is where the initial research on the feasibility of the project and other such aspects is carried out.

Planning:

This is the most important of all phases. It has an enormous impact on the fate of the project and reflects on the project management skills of yours. Here, a project plan that is to be followed by everyone on the project team is laid out. The scope of the project is defined, and roles and responsibilities of every single team member are demarcated.

Executing:

This is the ‘action phase’ of the project lifecycle as many activities take place during this particular phase. The actual execution of the planned activities is what occurs in this phase. Assigning resources, developing, completing the deliverables, assigning tasks, status meetings, and updating the project schedule are some of the activities that take place during this phase.

Monitoring / Control:

This is basically about keeping track of the project progress and ensuring that things are being done as per the laid out project management plan.

Closing:

This is the last phase of the life cycle of the project where things are summed up, and a final project report is prepared. Though many entrepreneurs might feel that this phase is not as important as the other phases, they are absolutely WRONG. Project closure does require due consideration and needs to be handled very carefully. This is so because this is the phase where your business actual project results would be finally documented, and the value that the project has created along with the failures, if any, would be notified as well. Therefore, until and unless the project closure procedure is aptly done, a project cannot be considered to be successfully completed.

 

Manage “Triple Constraint”

The importance of Project Management Know-how Industry experts and peers have recognized that strong project management is among the most important pillars of success of business. It is necessary that you do have a clearly defined project management framework and a demarcated team of skilled and responsible members. One of the major problems that Entrepreneurs often face in carrying out perfect project management plans is what acknowledged as “Triple Constraint.” This is where the Entrepreneurs have to deal with the Cost, Time and Scope requirements of the project. Triple constraint is essentially important because compromising on any of these three could land your business in trouble, which would impact not only the success of the project in hands but also the business and its goals in the long term.

 

What Entrepreneurs Should Do To Overcome Business Challenges

Consequently, only an Entrepreneur who sticks to strong project management tactics, and is well-versed with the power of project management and the right way to bring the same into action, can handle the business challenges pressures and can go a long way ensuring the success of not only his/her projects/initiatives, but the business he/she is running as well. Without a clearly delineated project management framework, all that Entrepreneurs and their businesses got to face are problems and chaos. Budget issues, running deadlines, low-quality product/service and undesirable deliverables, confused team, and many misunderstandings are some of the results of not implementing proper project management strategies. Strong project management framework is thus inevitable for the success of a project/initiative/ Entrepreneur, and the entire business on the whole.

 Do You Need Consulting For Change Management?

One of my clients told me an interesting experience using a consultant for improving their operations. My client emphasizes that nowadays what they need is more towards an advisor who will guide their employees. They want employees who are working on improvements to have the mindset of making improvements rather than having the consultants to come and give the answer of how to make the improvements. This client has used a different type of consultants starting from financial, business strategies and business process improvements. As a business transformation project, any change you want to make depends on the behavior and the motivation of each employee which makes the change management critical factor to be successful in the program. It is quite evident that many companies are struggling to make changes in their organization. Now every consulting firm provides change management services and approaches as a core service for companies to be successful in change management or business transformation programs. However, the trend that the market demand is changing dynamically.

How Change Management is Changing To Coaching

McKinsey had an interesting change management program where they will assign director class management consultant as part of employee training and coaching program to support client’s operational improvement program. What the director does is that they will visit the client and they do not give answers as consultants, they will ask questions to managers and make them accountable and responsible for making the change in their organization. If there is a problem, the Director will also request the manager to invite all the parties and ask questions to lead the employees to think alternatives and remind the intention of the program. By using this service, this company improved 50% more regarding the operational issues that the company was facing in their logistics operation. Consultants did not do any process analysis or perform any interviews or create any business process flows. All the tasks were carried out by employees, analyzing the process, identifying issues, designing solutions. Why were they able to do this?

What Is Really Preventing Your Organization To Change?

The reason you want consultants to perform a business process analysis and identify issues and come up with a solution is that the person who hires the consultant, usually it’s the CEO of the company, does not believe that their employees can make the change. The company which used McKinsey to become their coach was different. They believed that the employees are knowledgeable to make the change. However, they were missing one thing. The employees had a “Limiting Belief” that they cannot make the change because each department was just pointing fingers at each other, blaming each other that it was because of another department that they cannot make the change. Therefore what the management needed was to change their mindset. McKinsey Director did that for them. What he did was not doing analysis, not identifying issues, not proposing the best decision to make for the company. That should all be done by the people in the organization. What he did was to ask questions and eliminate their limiting belief.

Powerful Coaching Questions

So now you will think what did the Director ask the employees so that they can achieve their goal to improve. Here are the questions that the Director used during the advisory session.

  1. Why is that a problem for your organization

    • Managers will talk about a problem that does not relate to your organization or may not be a problem for the organization.
    • When this case happens you only make it clear what is the real problem for the organization.
    • Make them understand the problem that they need to solve, identify the problem they need to solve
  2. What caused this problem for your organization

    • Once you identify the problem then you need to figure out the cause.
    • Most of the case employees will answer something that may not be related to their organization
    • Especially managers need to be accountable for the problem so ask the following questions.
  3. What happened in your organization that causes this problem?

    • Make the manager or employees accountable for the problem.
    • Have them list the cause that is within their organization.
    • Any problem will not occur just by others.
  4. What could be the first step to resolving this problem?

    • Once you identify the cause of the problem asks what can be the first step.
    • The First step can be a very simple thing so that they can take action.
    • Never say what can you do to solve the problem, then they will make reasons not to think. Stick with the first step.
  5. What is preventing your organization to take the very first step to resolving it?

    • Once they figure out the first step ask them why this first action was not taken by the organization.
    • Was there anything that is preventing them from doing it or is just that they did not do it.
    • When you clear them off, then they should be able to take some action.
  6. What if your team is capable of resolving the problem, what will be the first thing you will do?

    • This is when they tell you that they don’t have the ability to do the action.
    • Anyone can take the FIRST STEP .
    • Make sure to free their mind and have them come up with something that they can do by themselves.
  7. Is there anything that may happen that you cannot execute the first step?

    • You will need to make sure that nothing can stop to take the first step so that they do not make any excuse not to do it.
    • This part should be a strong commitment from the manager.
    • 99.9% of the time they will say yes and perform what they have to as the first step is very easy for them to do.

By repeating this questionnaire over and over again then the team got used to the weekly advisory session. They may face another challenging situation which they may not have control. However, they already know the questions that the Director will ask. So what they will do is the team will ask the same questions before the next session with the Director. At the end what this is doing is a coaching process so that the organization and team can think by themselves how to resolve the organizational issues and make an improvement. These practices were not typical in the traditional consulting service, and now the trend is moving towards being a coach for the organization to achieve their target and goals to take the actions one by one.

Do you get angry? Everyone does. How often do you get angry? “We are human beings, and we have emotions.” “Sometimes we do get upset or frustrated.” We cannot help it.” Have you heard of these words from anyone? I’m sure you have. There is the difference in reasons why people get angry. Some people intentionally use anger to try to change someone. Especially when you are a parent of a child, I am sure you have at least used anger to solve your children’s behaviour. Using anger will not solve anything. It is important not even to speak when you are angry. If you are using anger to say something to anyone, you should pause for a moment and reconsider about this behaviour.

Anger lowers intelligence

Anger is one of the negative emotions for human beings. The problem with having these negative emotions is that your intelligence goes down. When you are angry, I am certain you are saying something that you would never say to someone. The words that you are sometimes using surprises everyone. It surprises them because you are using words that you will not use when you are in normal state. Then after a while, you calm down, little negative emotions go down. You recognise the behaviour you took was different from usual. The impact of anger can be huge for people because what every you are doing when you are anger you are possibly not in control.

Why Do We Get Angry?

You get angry when you give meaning to an external event that makes you feel angry. This means that you are choosing to get angry. The meaning that you give may not be how you think. For example, let’s say you see someone not looking at you when you are talking something important to this person. You might give meaning to yourself such as,  “This person does not like me”. “He is intentionally doing this because he is always like this.” As you give such meaning to an external event which is “Not looking at your face while I am talking, means this person is not listening” may lead you to give anger to yourself. Just think about it. Does this behaviour of this person mean the things you have in mind? No, it can mean an entirely different thing. Maybe this person was trying to understand what you are saying.

Why “Pause” Will Help?

People will say you should pause after you feel the anger. Why is it effective to pause when you are angry? Pausing is effective because it allows you to lower your negative emotions. It is not a magical tool, so it does not mean it always work, but if you often get angry, then you might want to use pausing to stop doing something when you have negative emotions. Pause does not remove your anger. It will give you the time to lower your anger and avoid you to do things when you are angry.

Anger Affects Others and Yourself

If you speak when you are angry, it can be the worst impact on others. The words and body language you give them will make others also feel negative emotions, fear, depression, rejection and frustration. Then the relationship with that person will have a lot of impacts, especially if the relationship is with individuals who are close. Pause and do not speak when you are angry. Words that you are using does not mean the things you always feel. Why make others feel the way you don’t want to? Anger also has an adverse impact on yourself. When you are angry, your intelligence goes down. You might make decisions that you will not make when you are calm. There are cases that people fire employees or don’t listen to valuable advice because or the anger which does not make people rethink over the value of the decision you consider.

Anger Does Not Change The Situation

Feeling these negative emotions is not something you cannot control. People believe that you cannot control, but it is not true. You are choosing to get angry for a certain reason. When you think about this, the situation itself never changes although you are angry or not. It is all up to you how you want to give the meaning to the event that makes you angry. Reminding yourself that anger does not change the situation may also help you not to speak when you are angry. Then this helps regarding giving adverse impact to other people.

Give Different Meanings To The Event

Steven Covey wrote in his book “Seven Habits of Highly Effective People” about an incident in a train. A woman with three children got on to the train. They were playing around making some noise in the train, but the woman who is their mother did not say anything to them. So he was feeling a negative emotion to this event which gave the meaning that, “When you’re children is playing around in the train making noise, it is annoying to other people. Parents should make sure they don’t behave in this way.” So what he said to the lady was to tell her children to be quiet on the train. The woman answered that they just lost their father and did not know how to react to this situation. Then of course, how he was feeling about the external event was entirely different. As you can see, if there are a different meaning to the event itself, you will feel completely different. Therefore if you give different meanings to the event, you will feel different.

Language is Powerful

Remember that language is powerful, and it impacts others. The language you may use when you are angry can be harmful. Stop and avoid to speak when you are angry. If you can control not to speak when you are angry, it can save not only the relationship with others but also your life. Use a language that makes you feel different. It is really powerful because the meaning is different and at least you can avoid those small anger that you would like to control.

Practice Pause and Don’t Speak When You Are Angry

If you are emotional and often get angry especially when working, then practice not to speak when you are angry. Again, negative emotions will lower your intelligence and impact your performance. The problem is not just that you will give negative impact to others but also affect how you feel about life. You will keep repeating about the external event has impacted you to feel that emotion. The biggest problem is that you will not be happy at all. So let’s practice to pause and take a step back when you are feeling that emotion again. Don’t speak and give different meaning into it. If this does not work, you might need coaching, but if it does work, it’s the best way to make your life happier naturally.

Why Do We Always Debate Successful CRM?

CRM implementation is one of the most challenging types of project that companies deal as part of the business transformation. There are always questions how you can deliver successful CRM projects. Personally, none of the business transformation are easy. However I assume there is some characteristic to consider when it comes to CRM projects. CRM is about how to build a relationship with customers and to secure and maintain the information across organisations to improve customer satisfaction and loyalty. CRM does require a steady process, but on the other hand, it does not need the same process to ensure the value chain of the business. For example, when you sell products, you need to take sales orders, pack and ship your product and send an invoice to your customer. Accounting also has to book journal entries to record the business transaction. CRM process does not relate to the core business activities you do every day.

CRM Refers to people

The another aspect of the difficulty is that CRM refers to people. If you do not secure appropriate resources to execute your CRM strategies, most likely you face the challenge. Once I had a client who advised me that the project I was supporting as an external consultant will not be successful because of the person who is trying to lead does not understand the business. Even though you have the person who has the authority as well as the budget to proceed to implement CRM process or system, it was difficult to succeed without a team with the relevant knowledge to improve the overall interaction with the customer.

Now Let’s Ask Experts About Successful CRM

Rather than just sharing my experience, I decided to ask the experts view on what it takes to achieve a successful CRM project. Where did I get experts opinion? Well, I posted a question on CRM Expert group on LinkedIn. There were over 15 specialists in this area to contribute to share their ideas about how to implement a successful CRM project. So today, I would like to summarise and share what the experts pointed out as what are the important factors to achieve the goals of your CRM strategies. I will also add some of my experience of best practices and challenges in CRM projects.

1.Organization and Management Support

One of the important factors that CRM experts pointed out for successful CRM project is that you need to have the buy-in from your organisation and management. How do we get the buy-in from them? First, you need to go to each section and understand their pain points. Then you need a solid CRM strategy and summarise that so you can communicate correctly with the relevant parties. This plan will keep everyone connected to the project and also after the process implementation this is important because CRM is the cross-functional process to integrate our behaviour toward customers. Without the strong buy-in from the management, you will not be able to achieve the goals of CRM strategies.

2.Process Design

As CRM is to manage and integrate the information within the organisation, the key consideration point is to design firm process to maintain the information. Each team needs to understand the objective and usage of each information to achieve the goal of CRM strategy. Some organisation may focus more on entry and maintenance while another team will utilise the information to take a particular action. Understanding the objective will help the process designing, and it will motivate the team to stabilise the process to make the process work in the organisation. Process design is also important because many CRM projects focus on system implementation rather than the process. You need to be careful when your team is focused too much towards the technical aspect. Design your process to meet those requirements; then you will move toward to success.

3.Quality Data and Simple System

CRM is about how we integrate information and utilise the information for another purpose. Before we had technologies such as big data, structured data was important to keep the quality. Without quality data, users will not trust and rely on the information in your CRM process. Eventually, they will not utilise the system. You can imagine if you had issues to build a relationship with your customer based on the information that you tried to use in CRM system, will you rely on the information. Of course not. Then you will start blaming other organisations and complain to your boss that the information is not up to date and utilising the information ban cause business risk. To keep up the quality, you will also need simple user interface and flexibility to your CRM system. Straightforward and flexible CRM system allows users to maintain the quality of the data you need in your entire CRM process.

4.Small and Agile

Every business and customers are unique and also the trend of the market will dynamically change. CRM projects are challenging because what customer needs and wants will change during the project. Therefore, do not start with a huge scope. The more business models and organisation you involve, the higher the hurdle will be. Make sure you keep the project small and agile. Take the trail and error approach so that you know what worked and what did not work in your situation. Not all of the success stories will be successful in your case. Therefore make sure you can change directions immediately when things do go the way you intend to go. Also, do not focus only on issues, because there will always be feedbacks. Also, focus on what you have accomplished in your team. Then you can keep them motivated on the steps that you are taking as a whole. This process will continue to think of new ideas within your team.

5.ROI

The last point that the experts said was ROI of the project. CRM alone does not generate revenue. Some cases it is hard to track the relevancy between your CRM activity and business targets. Therefore some users might lose the objective of why CRM activities are important for your company. Give something that makes sense is critical as you grow the number of people involved in your CRM process. Alignment with your business goals and CRM project goal is the base of any CRM goals. You will need to set segmentations of your customer. Make sure that you understand what the users or clients want from your business activity. CRM activities should be transparent and also related to quantitative ROI.

CRM Is Corporate Measure To Lead Successful Customer Experience

CEOs demand CRM activity because they want to have efficient customer experience. Although you may not provide a service, there are so many cases that you have the interface directly with the client. Social media and online contents is a typical example of the interaction with users. CRM has become a vigorous activity in the organisation that now you may not realise you are involved in a CRM activity. Successful CRM is not an easy task for managements to achieve. I believe that as long as you have the correct mindset and to balance these factors in your CRM activity you will be successful.

Why Issues Analysis Is Important?

Working as a business consultant, you have the opportunity to work on issue analysis and problem-solving for clients. We do provide individual solutions, but in most cases what is missing is how we perform issue analysis in the early stage of the decision-making process. If you can’t make the cause of the issue appropriately then your choice may not work. We also have to keep in mind the iceberg of ignorance theory. Top management knows only 4% of an organisation’s frontline problems, 9% are known by middle management, 74% of supervisors and 100% by employees. Top Management thinks they know what is going on in their organisation. However they don’t both in good ways and bad ways. Therefore it is important for them to understand comprehensively and visualise the fact to come up with the solution that works best for the organisation.

Clients Do Not Tell You The Problem

Either you work for as an internal consultant or external consultant, you will perform interviews with customers to understand what they are facing as an issue. They will talk hours and hours about complaints about other department and how well they are filling all the rules and guidelines to execute their responsibilities in the organisation. Sometimes it even gets worse that we hear the negative relationship between individuals. As you write what you have heard during the interview session, do not evaluate our give you opinion in the first round. This is because everything you are hearing may not be critical for their business. Especially the first interview session, clients will not tell you what the real issue. Therefore keep that in mind and focus on what they are doing, not on how they feel about the situation.

Associate To Disassociate

When consultants interview clients and analyse issues, what we are doing is to see things from different perspectives. If I were to explain in a very simple manner, it is to disassociate from the issue and see it from different angles. This process enables us to view the problem in a different way. It can be a problem, or it may not be a problem. Sometimes the priority for can be different. Issue analysis and making business decisions is not easy because there is no answer. Even though you hire a consultant, does not mean you always have the best answer. What we help clients is to see things differently and assist them to make the decision and move on rather than taking so much time analysing or collecting facts.

3 Perspective of Issue Analysis

The three perspective of analysis that we use is from a corporate perspective, management perspective and operating perspective. Corporate perspective is the view from top management.

1.Corporate Perspective

Senior management has the assumption of the market and the business scheme or business model. Also, they focus on the financial KPIs that is important for the stakeholders of the company.

2.Management Perspective

Management perspective is the view from middle management. Middle managers deal with top management and also operators. They need to address a different type of communication method because senior management and players will have an entirely different way of viewing their work.

3.Operating Perspective

Operating perspective is the view from staffs and employees who execute their roles in responsibilities in the organisation. They deal with the day to day activity to purchase, sell, manage business activities.

What Executives Think From Corporate Perspective

Company A is selling medical products and cosmetic products. They have long been in business for medical products and one of the top companies in this market. They have started the cosmetics products a few years back and trying to explore business growth in this market. As the CEO reviews the financial report, he recognised two things. Medical products are performing as expected, and cosmetic products are growing as well. However, as the profit is over the budget. The CEO was confident in his products. He thought the sales are spending too much money on the marketing and not increasing the sales and profit. He had talked with the sales managers, but he still does not understand why it takes so much effort to sell the product. So he decides to call a meeting with the sales manager of cosmetic product division and discuss the sales marketing cost.

Managers are Stuck in the Middle

Sales Managers were all nervous that the CEO decided to hold the meeting with them regarding the sales operation cost. They already knew that the discussion was about the cost so they have prepared some slides to provide some feedback on the current status and how they can reduce the cost. As the meeting went by CEO did mention about the sales and profit of the cosmetic products and how he thinks he can improve that situation. Sales managers focused on the cost as they thought they are doing enough for the sales. The only portion remaining for the sales to reduce cost was marketing cost. The CEO was pleased to hear the sales have some idea to lower the cost to gain more profit.

Idea and Facts are at the Ground Level

Sales staff were all busy every day because they are still not used to this market. Sales team did not have experience in the cosmetic market. They took time to identify which product line will suit for the retail store. The Sales Tem did not have enough knowledge, so it was taking them a lot of time to close each deal. One of the sales found that a global distributor just joins the market to expand their business in cosmetics. They had the knowledge and distribution channels to cover to some of the large retailers for department stores. The sales staff wanted to discuss with the Manager. After coming back, he was called by the Manager in an urgent employees meeting and announced the marketing cost reduction. As you can imagine he couldn’t discuss about the aliance with distributor.

Communication Gap Occurs Easily Than You Think

What is the issue with Company A? When we perform issue analysis, we will not be able to foresee all the situations. However, we do predict that this situation can easily occur in a group. Therefore, we do ask during the interview what kind of questions or directions they gave. Most of the cases there is miscommunication. Issue analysis starts with understanding that there will always be a miscommunication in the organisation and how people interpret and how they take action can lead the organisation to move towards a different direction. In this case, the CEO did not intend just to reduce the cost; he could have accepted the option to increase sales more and minimise the cost increase. However, when the direction came from the Management to Operating Team, they were only focusing on cost reduction.

Start With Executive Interview

We often start our interview session with Executives, as they view the company much different from the majority of the people in the organisation. It is important to see what kind of personalities they have. If you meet a person who talks and directs thing a lot, then you may have a lot of issues in this organisation. Ask different types of questions, such as what is the companies primary focus regarding achieving business targets? Even Executives will talk about the day to day issues or how the team does not perform up to his or her expectation. We want to understand not the external things that are affecting the CEO but more about the target, what he sees and the priority.

Use Different Perspective in Managers Interview

During the manager’s interview, give them how the Executive views the situation. You will get the Managers attention because his focus is towards how the Executives see them. Then change to the view of operating staffs and observe whether the Managers feel that there is a gap between what is expected from a corporate perspective and what he is getting as a sign from operating perspective. Issue analysis is about bridging this gap between organisation. We first set the hypothesis that every team face this problem because they see everything associated with them and eliminate information which can be very beneficial.

Issue Analysis is About Viewing Things From Different Aspect

The three perspective of issue analysis is useful because you can do this in your daily work. If you have a chance to talk with people from each perspective, you will recognise that they have a different understanding. To see from CEO’s point of view is one way to visualise your company from a corporate perspective. Viewing from managers perspective is also important as they are the wheels and steering to drive the car towards the location you want to go. If you can train your people to see things from each of these perspectives, the communication level in your organisation will significantly improve. Issue analysis and discussion to resolve these matters can be done in the daily conversation. This will allow you to have less chance of miscommunication.

Confidence of Children
My 9 years old son who learns in English at school, came to me and said, “Daddy, I want to graduate from my EAL classes”. As my son entered the school without any English skills, it took him over a year to be able to understand English conversations. Now he is trying to graduate from EAL classes so that he can learn with his friends.
He lost confidence when he couldn’t reduce the number of classes to take, but I thought it was a good lesson for him. I went up to my son and gave him couple of words to make him be motivated again to improve his skills. Once my son understood what it needs to graduate from EAL, he has confidence. I told him to repeat that “I can do it” 7 times, he does that and he really works on it everyday to improve his English skills.
Children are above adults when it comes to confidence. I know it depends on children but they are more influenced by how we parents react and influence about the external event. When parents use negative words, then they will become negative and fear about failure. If you use positive words and influence them they become easily confident.

Why Confidence Is Important

I feel everyday that when you don’t have confidence you will have a problem when your in your mid career and start to manage people. Confidence is the core of all leaders and managers. So today we will learn about the 5 reasons that you must work on building confidence as a business professional.

Identify of your own

A strong confidence is importance for you to give identify of your own. Confidence forms to accept who you are and what you believe. Leaders who has confidence can communicate effectively and show the passion of the kind of person you want to be. No matter what other people might say or criticize the way you think, you have the world that you believe in yourself that forms the vision.

People Crave Certainty

Your followers are looking for a place to be safe. They follow leaders because you provide certain level of safety by showing your vision and belief that matches the ideal situation people want to live. You will be disappointed when one of your leaders who you admire is not confident at all when he or she is speaking in front of the audience. Confidence is important for follows to believe that they are safe.

Non-Judgemental Position

In business we have cases that we have issues related to relationship. Sometimes the relationship issues become so intense that people show immediate frustration or anger. When you are in the middle of the problem that occurs you will need to disassociate yourself from the situation and take the nonjudgmental position. When you don’t have the core belief of the direction you are leading your team, it is easier to get caught up by these incidents. Having strong confidence in yourself allows you to be in a state to see things objectively.

Ability to Show Your Opinion

Being confident shows the ability for you to express your opinion. It is not just the words that you use but also the physiology. Your physiology will give you the impression that you have confidence. Based on  your personality or cultural background, you may not use direct words to send strong message. Having the confidence shows how strong the that person believes in what he is saying by the tonality or body language which also contributes to send message to others.

Overcome Fear

One of our negative emotions that we want to eliminate is fear. Fear comes when you don’t have the confidence in what you believe and it has significant impact in your behavior. When you are feeling the fear of failure, your brain will not consider necessary aspect of the issue. Then you will not be able to make the best decision with the limited amount of information. Confidence is important as it is like the medicine to eliminate your fear.

Leadership Starts With Confidence

I have never seen a great leader without confidence. People will follow because the leader has the passion and belief which shows the confidence what they are doing. This is the ultimate skill that proves them to become the leaders of organization. As leadership can be learned, we are all able to learn how to build confidence. Confidence is important not only for executives but also for business professionals. Every aspect of our business comes with individuals to show what they think is the right thing to do. In our current business environment we don’t know what is right and what is wrong. What we do know is that we can control what we believe and keep the confidence to achieve your goal in business.

What Happens When You Have Successful Experience

We all face challenges in life. Either it is related to work life or private life, most of the case it is relevant to people. When we think about the change in life, we believe that successful people went through some tough challenges, but they were able to overcome the situation. Yes, it is true that successful people were able to transform themselves to climb the road to get the result. When you succeed, then you may have some belief formed in yourself. (Maybe not all but at least some of them.) Why would they resist change? Well it starts from these beliefs.

  • Overestimate your contribution
  • Overconfidence of professional skills
  • Ignore the impact of cost overrun projects
  • Consider others contribution as own success

These things are not truly a negative thing for your success in business. As we understand that to achieve our goal in our business, we have to confidence. We need individuals who are talented enough, who has the skill to show the value in business. As a result, successful people do show value in business. Then what makes successful people to resist change?

Do I Need To Change After I Succeeded?

I had one project which we had to do process improvement analysis for a sales organisation. The Partner who was responsible for the project had high EQ and always built a great relationship with the clients. We also had a Senior Manager who had decent delivery skills of process improvement and was the specialist in that area. Although there were some obstacles in the project, the Senior Manager successfully delivered the project. The Partner took more of a sales role in the project and showed presence when the client executive attended the stakeholders meeting. After the project, the client showed tremendous appreciation to the Partner that they hosted an event and had the Partner make a speech about the project. As you can imagine, the Partner received all the attention for success and in the speech he did not mention any of the members who contributed to the project. Of course, the Senior Manager never wanted to work with the Partner.

This Partner was a talented, successful executive. He had the social recognition, position and salary to show that he was successful. Did he do something wrong? Well regarding getting the result he did not do anything wrong. Building relationship he may have made the biggest mistake of his career. He had the opportunity to change, but at the end he chose to resist change. Does he need to change? Absolutely.

How About The Feedback You Get?

When you are very successful, you don’t focus on the feedback from others. In this case, the Senior Manager never talked to him at all. The Partner did not understand why his relationship was not working with the Senior Manager. Many others did give him advice, but as you can imagine, he did not listen. What can we learn from this? I was surprised at that moment of time because he had such a great career that I couldn’t believe he will treat his team like how he did. Besides, he even ignored all the advice from people who were close to him. From this incident, I felt that successful people may have their belief in success. They may have certain belief to think that success was lead by their skills and talent. Not by the contribution of others.

Four Beliefs of Successful People

Marshall Goldsmith wrote in the book “What Go You Here Won’t Get You There” the same situation of successful people’s way of thinking and behaviour. As an executive coach, he has coached successful people throughout his career. He pointed out that four beliefs prevents successful people from making changes. Success can make people believe that the past success can lead to success in the future. Successful people do get feedback, but they may not think that they need to change themselves to continue their success.

1.”I Have Succeeded”

The first belief is that “I have succeeded”. People who had success believes that they had the skill and talent to be successful. This brings confidence inside yourself to be more successful. So what’s the problem about this? It’s only when they need to change some of their behaviour. People need to step back and think about the changes required for their future success. Successful people always believe that they are in the top 20% in their organisation. It would definitely be difficult to have them realise that they are the one who needs to change.

2.”I Can Succeed”

The second belief is “I can succeed”. Successful people are so confident that they think they can make every business situation to be favourable to them. It is also true that if you have the confidence and the skill to convince customers, you can succeed. Although you don’t appreciate your team’s effort, there are cases that you can succeed. Therefore, for those who had this successful experience may not realise that they were able to succeed although there are things that they need to improve.

3.”I Will Succeed”

The third belief is “I will succeed”. Sometimes successful people are overly optimistic. Being optimistic is great. You need to be optimistic and believe that you can succeed and achieve your goal. The only problem is when you are getting feedback, successful people may not focus on the feedback and think that they need to improve. They will believe that they can do more they possibly can. As a result, what happens is that they will commit to more than their organisation can deliver.

4.”I Choose To Succeed”

The fourth belief is I choose to succeed. Successful people want to believe that they are making the right decision. The decision that they make leads to success. When we are told to do something, then we will only do what we are told. Successful people do not prefer to be controlled. In some situation, success comes with luck as well. The timing has to match although you might have the skill and talent to bring value to your clients. When people believe that all the choices made the success, it would be difficult to make them understand that there are things that you need to change, especially related to how they treat or communication with people. You can imagine how they will resist change in their way of living.

Successful People May Resist Change More Than Others

As a summary, we need to acknowledge that even individuals who had significant success will need to change. Additionally, they face the issue that they may resist change because of the success that they have. So what we can learn from this is that everyone who wants to make a change, they are facing a challenge. It ‘s hard to realise consciously that you need to change. We may think successful people get everything they want and can overcome any obstacles. That is not true it is equally or even harder for successful people to make a change, because of the experience which made them feel the pleasure. When you need to change, you may need some support to understand about yourself. You may need to know why people think in the way they do. Also about how other people observe you. Coaches can help you in multiple ways to overcome the hurdle of transforming yourself and resist change. The only thing you need is that you have the will to change.

Motivating People is critical for managers

As you reflect back your work environment, colleagues, customers or partners you may have faced challenges in people who are always thinking in a negative way. Some cases you may be suffering to building relationship with your staff. Although you are a talented Manager, one of the challenges that managers face is to motivate people to do what they are supposed to do. Even to a greater extent that you want them to have a better career, being promoted or simply enjoying the work can be difficult. You might be thinking the needs to gain skills to motivate people not only at work but also in life.

Two Forces Control All Behaviour

When I first listened to Anthony Robbin’s “Personal Power” I learned about the two forces that control all behaviour. It made sense of how we behave and why we do things and why we don’t do things. There are only two forces that drive our behaviours. The two forces are “Pain” and “Pleasure”. What this means is that we do things because we want to either avoid the pain or to gain pleasure. Why do some people still eat chocolates when they want to get healthy? It is to increase the pleasure by eating chocolate. Why do some people want to ask to go out for dinner but they end up not doing it? It is because they attach more pain to the potential of rejection. You can see from this that we link the “Pain” or “Pleasure” to what we do in our lives.

Two Patterns of Motivation

When you think about how to motivate people, basically it is the same concept with the two forces of behaviour. There are many ways to motivate people, but if I group them into two patterns, it will be the “Motivation for Pleasure” and “Motivation to Avoid Pain”. Therefore as a manager, you need to understand what are these two models of motivation and how you can use them to apply to your life. Learning about how to motivate people starts from what triggers them to behave in this way. People act based on how on their emotion. Therefore, if you can understand the approach of the behaviour, then you will be the master of motivating people.

Motivation For Pleasure

In what kind of situations will you feel motivated for pleasure? The motivation for pleasure is based on the image that you want to put yourself in an ideal situation. When we feel pleasure, it relates to the production of Dopamine in our brain. The brain produces Dopamine when we achieve our goals or when someone praises us. There is a scientific fact that our memory and learning effect improves based on Dopamine. Therefore whenever we feel the pleasure, and our brain learns the feeling, then our mind takes same behaviour to feel the same joy again. This is why when we achieve a goal, and you feel the sense of accomplishment, you want more. Then you will set higher goals and work even harder to reach them. The feeling of pleasure motivates us in a way to take the challenge and endure difficulties in life.

What Happens If We Lose Pleasure?

When we achieve our goals and we cannot find the next goal, people will lose pleasure and may not be able to push yourself. Michael Jordan, greatest basketball player of all time, retired after winning three consecutive NBA championships. Being on the top and maintaining the motivation is tough. There is Olympic gold medalist who cannot retain the motivation after they been on the top and working even harder to continue or even get better at what you do. As a result, it is important whether you can build the ongoing cycle of achieving your goals and feeling the pleasure. When you recognise this pattern of feeling the joy, you can observe carefully who in your organisation is in this cycle. You will need to show leadership to bring out the motivation for pleasure so that your team can maximise the performance.

Motivation To Avoid Pain

Motivation to avoid pain comes from the fear that you do not want to put yourself into an individual situation. Our brain produces noradrenalin when we feel stress based on fear or insecure. When the brain produces noradrenalin, our heart rate increases and our focus improves. This comes from our experience that we must concentrate and focus on how to eliminate the fear and secure yourself. Unfortunately, there are many cases in our life that we want to avoid the pain. Rejection from boss or customer is one of the critical pain we want to avoid. Some people do not start the work until the due date is close. Just like our homework when we were studying. Your concentration increases to achieve this based on the fact that you don’t want to disappoint your boss that you could not deliver your work on time. People tend to avoid the pain rather than to feel the pleasure. Sometimes we need to understand that people might be motivated based on the fact that they seriously want to avoid the pain.

How Should We Approach To Motivate People?

Considering that we have this two approach of motivating people, how should we apply it to our daily communication with employees? It does depend on the people you are dealing. We need to listen carefully to the words and body language they are using when they communicate to yourself. If you don’t have enough rapport and trust with that person, then either approach may not seem to work. The best way is to utilise motivation for pleasure because there is also the fact that high-performance team uses six times more of active communication, which leads to the motivation for pleasure rather than negative words. There can be cases that you need to strategically use motivation for pain to have them see and feel the painful situation to trigger the motivation. Once they are moving towards the goal, use motivation for pleasure to lead them to the cycle of pleasure.

What You Can Do From Today To Motivate People

As we learned that we have two forces which trigger our behaviour, let’s think about what you can do from today. You can ask questions to your co-workers about how they are working towards their goals and observe their reaction to your question. You can praise them for the effort that they have put in and also to show that practice and effort are the keys to success. They may not see immediate results, and that is always the positive feedback you get from what you do in life. If they have achieved something, then evaluate the results and think about what we can accomplish as the next goal. Make it specific and list up the actions that they can work on from today. Encourage that it is the process of think and take action. Then reflect on the feedback. These types of communication will help you to build your team stronger, and your leadership will certainly improve as a manager.

Useful Phrases in English Presentation

This is our second Business English Tutorial following by the previous tutial on Improving Your Impressions. Today we will learn about five vocabularies that are useful phrases in English presentations. When I first started to make presentations in English, the challenge was always to the variety of vocabularies to use while I was doing my presentation. Unless you practice those terms and make it part of the vocabularies that you use, it is not easy to use it in the presentation. So again, practice is always necessary. We would recommend you to learn vocabularies one by one and start using them as part of your English practice.

1. INCORPORATE

INCORPORATE means to take in or to contain something inside of something. On the other hand, from using “take in” is whether you are utilising the object. The another meaning of INCORPORATE is to form business into a legal company. You will recognise that corporate names have Inc. which also means incorporate. So in the presentation, you can use INCORPORATE to describe that you are going to utilise and the object for something. Let’s take a look at the examples.

<Example>

We are going to take in this solution to resolve the issue.

We are going to incorporate this solution to resolve the issue.

As you read the two examples, incorporate sounds more appropriate as you have the intention to utilise this solution, bring in this solution to solve the issues you are facing. You can also use INCORPORATE to explain to install, implement systems to your organisation if you are doing some IT implementation.

Our proposal is to incorporate CRM system to support the sales team.

Using incorporate will make it easier to understand that you are going to bring in and utilise something. As you do presentations about projects or even sales proposals, you can use INCORPORATE on many occasions.

2. Appropriate

APPROPRIATE means that timing and occupations are proper. If you do not use APPROPRIATE most likely, you will use expressions such as “Good Thing”, or “Good Timing”. When we want to describe that it is proper and stable according to the circumstances, then I would recommend using APPROPRIATE. You can also use INAPPROPRIATE to explain that the timing of the thing was not suitable. Let’s take a look at the examples.

<Example>

My team did a good thing at the right time.

My team took appropriate measures.

As you use APPROPRIATE, it does sound more suitable to explain that it was the right thing to do at the right timing. It is possible to use “Good Thing”, or “Good Timing” and if you can use APPROPRIATE then the audience will understand you faster. For you to avoid redundant expression, it will be better for you to practice APPROPRIATE and you will realise how often you can use in presentations or even daily conversations with your team.

3. MENTION

MENTION is something we always do in presentations. It means to refer to something or someone briefly. Unless you use MENTION, you will use say or said, which has a broader meaning. When you attend seminars or training, the presenter will often use some stories about what other people has referred to about certain topic. This is another term that you will frequently use if you can remember and utilise this vocabulary. Let’s take a look at the examples.

<Example>

Our client said about us in his presentation.

Our client has mentioned us in his presentation.

Using “Mention” will make your impression much better compare to using “said”. I hear beginners use “said” many times beccause they do are not use to using “metnion”. Using appropriate words based on situation makes the audience much easier to understand what you want to say. This is also another term you want to make sure you can use it in your presentation.

4. ENABLE

ENABLE means to make things possible, or to allow to do something. As you can see that we live in a business world where there are uncertain factors. If we use the word CAN, might sometimes be misleading as you would want to move forward to execute under a certain amount of risk. Our mindset can always be CAN DO, and if you can use ENABLE in situations where you will work towards achieving but has not been accomplished yet, then it would even be more appropriate. Just using this small phase will allow the audience to grasp the context of the current condition quickly. Now let’s take a look at the example.

<Example>

This solution can make us gain 10% additional sales.

This solution will enable us to gain 10% additional sales.

You are still giving the positive intent that you are going to achieve while that is something that will occur in the future. Make sure you can use this term in your presentation. This is another word that we often use in a business presentation.

5. Overview

OVERVIEW means a general review or summary of a subject. It is often used at the beginning of your presentation to provide the summary of your key contents. Some people will use ALL instead of OVERVIEW which sometimes makes it difficult to understand the context of your presentation. Let’s take a look at the example.

<Example>

I will explain all about the current business issue

I will explain the overview of the current business issue

OVERVIEW is a must use the word in the presentation. While you listen to other presentations, OVERVIEW will be quite often so if you have not used it before. Overall, I recommend to create an overview slide to give the summary and use OVERVIEW in your presentation.
